A Current Experience: I Could Be Dead For All They Know

To illustrate the issue, let me share with you an example of a recent experience. While I work in London, England, I fly back and forth to the United States often. Needless to say, I quickly qualified for a frequent flyer's gold card from my preferred carrier of choice, Virgin Atlantic. About a year ago, our company established an office in Atlanta, Georgia, and I was now required to travel to this city for work. Unfortunately, Virgin did not offer direct service to the Atlanta airport, and I decided to switch to British Airways. I considered staying with Virgin and using an inter-connecting flight but decided the additional time that it would take was not worth it. I suppose that Virgin had not built enough loyalty with me to justify the additional travel time. As a result, Virgin has lost one of its most highly profitable upper class (business class) customers.

I expected something to happen after I stopped flying with Virgin - some type of contact or otherwise, but I've received no letter asking me why I am not flying with Virgin anymore, no automated email saying that the company had noticed a change of flight patterns, and no phone call from the gold members team. For all Virgin knows, I could be dead! If Virgin looked at my statement, it would show that I haven't flown anywhere in over a year. So, why hasn't Virgin even bothered to find out why? Here is the irony - I used to be a big Virgin fan, but as each month slips past, I am ignored, and I lose faith in the company. I now realize that I am not as important as I thought I was. If a gold card member is not important, then who is? Apparently, Virgin is spending far more money on a customer acquisition strategy than working to retain its existing customers.

Essentially, by Virgin's lack of action, the company is saying "we don't care." Its new customer acquisition strategy is to neglect its proven, loyal customers and focus exclusively on the new ones. Despite having all the data, Virgin can't be bothered to look at it. I am sure I am a statistic somewhere on gold card member behavior. Some marketing person has probably completed some wonderful presentations on whether flights are up or down from last year, but in the trenches, the company doesn't do anything to work for better customer retention. The devil is always in the detail. The company has been spending a great deal of money on a better customer acquisition strategy, including marketing to the upper class; however, integrating better customer retention into its program has not been considered at all.

Identifying the Need for Better Customer Retention

This is what we typically see in our engagements with organizations. The root causes of customer retention are not in basic systems or in the required marketing spend. It is the culture of the organization and the obsession with the new business to highlight a better customer acquisition strategy. We see examples of this obsession behavior manifest itself everywhere:

Providing a free 800 phone number for new sales and premium numbers for customer service

Marketing spend lavished on a customer acquisition strategy and not customer retention

Key performance indicators dominated by new products or services in response to a newly devised customer acquisition strategy

Resourcing call centers to enable sales lines to be answered quickly, while customer service lines are answered slowly

Targeting offers at new customers only to the detriment of the existing customer

Developing organizational cultures that rest the power with sales or marketing functions who treat existing customers as second class citizens

Ask yourself when you had a party in your office celebrating better customer retention. People are rewarded for being new customers while the existing customers are taken for granted and pushed aside. New customers bring new possibilities and hope while the existing customers are boring and mundane. We know them - existing customers even have the audacity to complain to us. It would be good if you had profitable customer who stayed with you for life; imagine the growth and the overall reduction in costs. It never ceases to amaze me how organizations pour money into attracting new customers but spend comparatively little on customer retention. Everyone knows it costs far less to retain an existing customer than to use an expensive customer acquisition strategy.

Why, then, is there an obsession with acquiring new customers and such scant regard is given to existing customers when the cost is five times more? Let's examine the root cause of this customer retention and acquisition dichotomy.

A Current Experience: I Could Be Dead For All They Know

To illustrate the issue, let me share with you an example of a recent experience. While I work in London, England, I fly back and forth to the United States often. Needless to say, I quickly qualified for a frequent flyer's gold card from my preferred carrier of choice, Virgin Atlantic. About a year ago, our company established an office in Atlanta, Georgia, and I was now required to travel to this city for work. Unfortunately, Virgin did not offer direct service to the Atlanta airport, and I decided to switch to British Airways. I considered staying with Virgin and using an inter-connecting flight but decided the additional time that it would take was not worth it. I suppose that Virgin had not built enough loyalty with me to justify the additional travel time. As a result, Virgin has lost one of its most highly profitable upper class (business class) customers.

I expected something to happen after I stopped flying with Virgin - some type of contact or otherwise, but I've received no letter asking me why I am not flying with Virgin anymore, no automated email saying that the company had noticed a change of flight patterns, and no phone call from the gold members team. For all Virgin knows, I could be dead! If Virgin looked at my statement, it would show that I haven't flown anywhere in over a year. So, why hasn't Virgin even bothered to find out why? Here is the irony - I used to be a big Virgin fan, but as each month slips past, I am ignored, and I lose faith in the company. I now realize that I am not as important as I thought I was. If a gold card member is not important, then who is? Apparently, Virgin is spending far more money on a customer acquisition strategy than working to retain its existing customers.

Essentially, by Virgin's lack of action, the company is saying "we don't care." Its new customer acquisition strategy is to neglect its proven, loyal customers and focus exclusively on the new ones. Despite having all the data, Virgin can't be bothered to look at it. I am sure I am a statistic somewhere on gold card member behavior. Some marketing person has probably completed some wonderful presentations on whether flights are up or down from last year, but in the trenches, the company doesn't do anything to work for better customer retention. The devil is always in the detail. The company has been spending a great deal of money on a better customer acquisition strategy, including marketing to the upper class; however, integrating better customer retention into its program has not been considered at all.

Identifying the Need for Better Customer Retention

This is what we typically see in our engagements with organizations. The root causes of customer retention are not in basic systems or in the required marketing spend. It is the culture of the organization and the obsession with the new business to highlight a better customer acquisition strategy. We see examples of this obsession behavior manifest itself everywhere:

Providing a free 800 phone number for new sales and premium numbers for customer service

Marketing spend lavished on a customer acquisition strategy and not customer retention

Key performance indicators dominated by new products or services in response to a newly devised customer acquisition strategy

Resourcing call centers to enable sales lines to be answered quickly, while customer service lines are answered slowly

Targeting offers at new customers only to the detriment of the existing customer

Developing organizational cultures that rest the power with sales or marketing functions who treat existing customers as second class citizens

Ask yourself when you had a party in your office celebrating better customer retention. People are rewarded for being new customers while the existing customers are taken for granted and pushed aside. New customers bring new possibilities and hope while the existing customers are boring and mundane. We know them - existing customers even have the audacity to complain to us. It would be good if you had profitable customer who stayed with you for life; imagine the growth and the overall reduction in costs. However, people don't think in timescales, nor do organizations think about lifetime value. Rather, they push for new and improved customer acquisition strategy ploys. Why not? It may be easier, but consider how much Virgin would profit if I were to remain a gold card member for my lifetime.

Formulating a Customer Acquisition and Retention Strategy

Therefore, the first issue you need to deal with when talking about customer retention is to realize that this idea is engrained in our culture, and no system or solution is going to deal with it. Customer retention cannot be improved with an instant fix and needs to be addressed with the senior team. Just over 20 years ago, I graduated university and had the world at

my doorstep. There was so much opportunity in 1987 that I didn't know

which path to pursue...so I went to Europe for a few months.

When I returned, and started working, I was told that I should read more. One of my first bosses told me that the answer to every question I ever had was written in a book somewhere. It was up to me to find it, and to apply it to my life.

In 1987, it was the thrill of the hunt.

This was discouraging because there were so many books, and I thought

the learning part of my life was over. I'd just finished years and years of education, and was eager to start living, and to stop learning.

I've since realized that living and learning go hand in hand. Like every vegetable, plant and animal on this earth, human beings have an innate desire to grow, and learning encourages growth.

Through the years, I've continued to learn, and I've continued to live. I've consumed information, and I've distributed information in an effort to improve the human race, and the lives of those I've touched. I've traveled to many ends of the earth, and I've enjoyed many adventures for which I shall forever be grateful.

Learning, as far as I see it, is the seeking out and acquisition of new information, and then using critical thinking to decide how to apply it to our lives.

This applies to business leaders on both a personal and professional level.

Businesses need to periodically seek out new information, and then use critical thinking to decide how to apply it.

In the last few years, though, this information has exploded at us from all directions.

Been there, done that.

We, as a society, and as a business community, are better off to have a large number of people who have been there and done that to help us avoid mistakes and to get to the place we want to be quicker. Don't we?

Now, the acquisition of information 20 years ago was much harder than it is today. 10 years ago, information was becoming much more prevalent as the world wide web became mainstream, and information became easier to obtain.

In 1997, many answers were easy to find.

But look at the information universe today!

The answer to any business question you may have is probably detailed on the web in at least 100 places, if not more.

In the past 20 years, we have changed from a society that needs to find innovative ways to seek out and find information, into a society that needs to find innovative ways to think critically about the information available, and to apply that information to our lives.

In 2008, we need to be able to fully understand the question we're asking, and then be able to discern between multiple answers to the question.

Information is everywhere, but why is good information so hard to find?

Some say we live in the Information Age, but I think we're well past that.

Google has made a good business from helping surfers discern between relevant and non-relevant data, but it still fails to give me the information I'm looking for 85% of the time.

Facebook has kept a lot of noise out by restricting the people who can communicate with me.

SPAM filters worked for a very short time, but email is coming so hard and fast that a 12-year-old can figure out how to get around most SPAM filters.

Even in businesses, the free flow of information has led some to believe they should email every single detail of their project to everyone with even a remote interest.

Is anyone else finding the Information Overload Age to be robbing us of living time, while intending to help us with learning time?

We've got to stop relying on technology to help us from information overload.

We need to take better control of the information we allow into our lives.

While many business leaders have made it to the top by using effective

time management skills, tomorrow's business leaders will have to become effective at information management skills as well if they want to be successful. (most people that do manage their time well now have already realized how time absorbing email and information gathering has become). To become more effective at information management, here are some tips:

1. Be proactive.

Look at your objectives for the day, and then set aside 5 or 10 minutes every morning to decide what outside information you may need for the day. Make a conscious decision on how often you will monitor the expected path(s) of information flow (eg. via a meeting, email, phone call, mail delivery or appointment). Stick to your schedule for the day.

2. Don't wait around for outside stimulus. There are a few times when we are waiting for high priority information via email, telephone, mail, etc. So our tendency is to constantly monitor the email, telephone, mail, etc. until it arrives. Unfortunately, this tendency leads us to being reactive to every email, telephone, mail disruption or co-worker looking to chat. Be very discerning of time spent monitoring these disrupters (email, telephone, mail). Spend your energy on the items that will help you meet your daily, weekly and monthly objectives, rather than monitoring possible disruptions "in case" some important information comes along.

3. Forget "surfing" for good. Like shoppers at a huge shopping mall, it is very easy for business people to get lost in space while looking for information on the web. Before you look at the internet, quickly jot down the information you're looking for, and how much time you can afford to look for it. If you find yourself "surfing", that is clicking from web site to web site and forgetting your original intention of getting on the web, then check your notes, and/or close your browser.

4. Help others. By being proactive, and refusing to sit around and wait for outside stimulus, you will already be setting a great example for those around you. To be an even better example, you can explain your reasons for not letting information overload keep you from reaching your objectives. For starters, send these tips to anyone in your office who has web access at their desk.

Life is short.

Less is more.

But don't trust me without trying this for yourself.

Monitor your current workload and results. Then apply the above tips for one or two weeks. Monitor your new workload and results with less disruptions.

If you're having trouble controlling your surfing and email checking, then take more drastic actions. For several hours a day, turn off your email, the ringer on the phone and lock your door. Don't allow any disruptions to let you lose focus.

If you're getting more done at work, then you'll have more time to live.

At any time of the year, many businesses are reviewing their current strategy, and planning for next year.

While some companies have a culture of following their strategy to the

letter, most companies do not take the exercise seriously enough.

Having a strong strategy that is well communicated to the employees

can turbo-charge the success of the business. Conversely, falling short of strategic objectives year after year can cause employees to render the whole process as worthless.

In the early 90s, IBM changed their strategy from a product-oriented

company to a solutions-oriented company. With the change, their

fate dramatically improved from an annual loss of hundreds of millions to profits of billions.

While businesses have been strategizing for hundreds of years, only

a few firms are able to turn their strategy into great results. How do they do it? Furthermore, how can you replicate their results?

In the fall of 2004, Marakon Associates surveyed 197 companies

worldwide with sales over $500 Million. They found that companies,

on average, would only reach 63% of their strategic objectives. More

than a third of the respondents placed the figure at less than 50%.

This means that most companies have a gap of 60 to 100%

between their strategy and their actual performance.

Where does your company find itself?

To close the gap, here are a few tips:

1. Communicate the strategic objectives across the company.

One of my Fortune 500 clients printed the strategic objectives on

a card which could be placed with the security badge. That way,

employees could carry the strategic objectives with them, and thus

review them regularly.

2. Align Personal goals with company goals. Although the strategy

may be well communicated, employees need to know how they can

each play a part in meeting that strategy. Furthermore, having personal goals aligned with company strategy will allow accountability to flow throughout the organization.

3. Reward and develop those who are doing well. While companies

only hire good employees, the employees will tend to move toward the

goals which seem to be the best for the company. By emphasizing how

meeting strategic objectives is important through rewards and employee

development, employees will naturally be drawn to meeting the strategic objectives.

It never ceases to amaze me how organizations pour money into attracting new customers but spend comparatively little on customer retention. Everyone knows it costs far less to retain an existing customer than to use an expensive customer acquisition strategy.

Why, then, is there an obsession with acquiring new customers and such scant regard is given to existing customers when the cost is five times more? Let's examine the root cause of this customer retention and acquisition dichotomy.

A Current Experience: I Could Be Dead For All They Know

To illustrate the issue, let me share with you an example of a recent experience. While I work in London, England, I fly back and forth to the United States often. Needless to say, I quickly qualified for a frequent flyer's gold card from my preferred carrier of choice, Virgin Atlantic. About a year ago, our company established an office in Atlanta, Georgia, and I was now required to travel to this city for work. Unfortunately, Virgin did not offer direct service to the Atlanta airport, and I decided to switch to British Airways. I considered staying with Virgin and using an inter-connecting flight but decided the additional time that it would take was not worth it. I suppose that Virgin had not built enough loyalty with me to justify the additional travel time. As a result, Virgin has lost one of its most highly profitable upper class (business class) customers.

I expected something to happen after I stopped flying with Virgin - some type of contact or otherwise, but I've received no letter asking me why I am not flying with Virgin anymore, no automated email saying that the company had noticed a change of flight patterns, and no phone call from the gold members team. For all Virgin knows, I could be dead! If Virgin looked at my statement, it would show that I haven't flown anywhere in over a year. So, why hasn't Virgin even bothered to find out why? Here is the irony - I used to be a big Virgin fan, but as each month slips past, I am ignored, and I lose faith in the company. I now realize that I am not as important as I thought I was. If a gold card member is not important, then who is? Apparently, Virgin is spending far more money on a customer acquisition strategy than working to retain its existing customers.

Essentially, by Virgin's lack of action, the company is saying "we don't care." Its new customer acquisition strategy is to neglect its proven, loyal customers and focus exclusively on the new ones. Despite having all the data, Virgin can't be bothered to look at it. I am sure I am a statistic somewhere on gold card member behavior. Some marketing person has probably completed some wonderful presentations on whether flights are up or down from last year, but in the trenches, the company doesn't do anything to work for better customer retention. The devil is always in the detail. The company has been spending a great deal of money on a better customer acquisition strategy, including marketing to the upper class; however, integrating better customer retention into its program has not been considered at all.

Identifying the Need for Better Customer Retention

This is what we typically see in our engagements with organizations. The root causes of customer retention are not in basic systems or in the required marketing spend. It is the culture of the organization and the obsession with the new business to highlight a better customer acquisition strategy. We see examples of this obsession behavior manifest itself everywhere:

Providing a free 800 phone number for new sales and premium numbers for customer service

Marketing spend lavished on a customer acquisition strategy and not customer retention

Key performance indicators dominated by new products or services in response to a newly devised customer acquisition strategy

Resourcing call centers to enable sales lines to be answered quickly, while customer service lines are answered slowly

Targeting offers at new customers only to the detriment of the existing customer

Developing organizational cultures that rest the power with sales or marketing functions who treat existing customers as second class citizens

Ask yourself when you had a party in your office celebrating better customer retention. People are rewarded for being new customers while the existing customers are taken for granted and pushed aside. New customers bring new possibilities and hope while the existing customers are boring and mundane. We know them - existing customers even have the audacity to complain to us. It would be good if you had profitable customer who stayed with you for life; imagine the growth and the overall reduction in costs. There's a television show called, "Are You Smarter Than a Fifth Grader?" On it, adults are contestants, and they are asked questions from grades 1 to 5, and then are challenged to come up with answers. To help the contestants, there are a few 5th grade students available.

While you would think that most adults should be able to answer anything from earlier years, none of the contestants ever make it to the 11th question. Most contestants don't get above the grade 3 level.

It seems to exemplify two things:

Kids are pretty smart

Adults are pretty stupid

Why are the kids so smart?

Children do one thing that most adults don't -- they ask questions. In fact, they ask a lot of questions.

What's an eclipse?

Why is Aunt Sally so angry?

How do you know there's nothing under my bed?

Can we go get ice cream again?

Where is Greece?

Can we go get ice cream again?

As we mature, we're supposed to know the answers, or we're supposed

to know what questions not to ask. So our curiosity dims as we learn more.

This seems counter-intuitive. It seems that as we grow, and learn

about more subject areas, we should continue to ask more and more

questions.

Instead, people's curiosity wanes. Been there. Done that. Don't even go there.

This translates to the workplace.

Employees don't want to question policies. At my first few jobs, I would ask a lot of questions about processes and policies. The two most frequent responses to, "Why do we do it that way?", were:

1) I don't know

2) Because that's the way it's always been done

We live in a constant state of change, but many people believe the

answers to their questions will remain the same. So they stop asking.

When people in organizations stop asking questions, opportunity for growth is reduced.

In order for organizations to grow, they need to ask a lot of questions.

Product development people should be asking, "What are the customers looking for?"

Sales people should be asking, "What are your objectives?"

Marketing people should be asking, "What campaigns are working, and why?"

Policy makers should be asking, "What has been effective in the past,

and why?"

Customer service people should be asking, "Are we effectively

meeting customer needs?"

etc.

etc.

Even when you've been in the same role for a long time, the questions should not cease.

If no one ever questions policies, procedures and processes, then the company will not change with the times -- until they're forced to.

External circumstances are changing and evolving. If no one wants to change internal policies, then the policies will eventually become obsolescent.

Don't get me wrong -- most policies are good. Businesses continue to move forward because their policies are working. But everything has room for improvement. And in order to be proactive, you should be initiating change, rather than being a victim of change.

In order to be the most effective, ask questions on a continual, periodic basis.

Here's a great process to get you started:

1. The first day of the month, look at one of the policies/procedures/processes you either follow, or are responsible for.

2. Ask yourself, "Does this policy make sense? If we were starting from scratch, is this the policy we would be following? What objectives is this policy trying to achieve, and is it achieving those objectives?"

3. Ask the same questions to others in your department.

4. After two or three months, take a broader view and select a policy that involves your department and a larger department.

5. Expand and contract your view on a regular basis.

Of course, you should feel free to take this a step or two further. Ask customers what they're happy with. Ask non-customers why they didn't choose you. Ask prospects what they're looking for. Ask co-workers what they think the company could do to improve. Ask peers at other companies what their best practices are.

Questions are the answer.

Whether your business model is to sell a lot of products to a few customers, a few products to a few customers, a lot of products to a lot of customers, or a few products to a lot of customers, you’ll need two things: products (and/or services), and customers.

Of the two, which is more important? Products or customers?

Obviously, you’ll have no business if there are no customers. Yet,

with all the competitors out there, it’s increasingly tough to attract and retain customers.

You need different strategies for attraction of customers, than

you do for retention of customers. In all cases, however, you’ll need to show the value of your products to the prospect, customer or repeat customer.

If you want customers for life, the following process may be of

tremendous value:

First, find out what the prospect is looking for.

Second, show the prospect how you meet his or her needs.

Third, make it easy for the customer to buy.

Fourth, follow up with the customer to ensure the needs have been met.

Fifth, continue with the relationship to ensure the customer can

express their needs in an open and honest dialog.

Sixth, continue to add value to the relationship between your

company and the customer.

Seventh, continue to make it easy for the customer to buy more

products.

In today’s networking age, it is extremely easy to connect to lots of people. The trick, however, is in adding value to the relationship.

How can you add value to a relationship so that the client wants to

continue to do business with your company, rather than jumping to

the lowest bidder?

The first thing to do is to let new customers know that their purchase is part of a process. A travel company, for instance, could follow up on a sale of a travel package with an email or letter explaining the customs of the local people, or places in town clients could get needles before traveling. You can either post the information on your own website, or place links to other websites.

Often, a simple checklist that agents can use to discuss with clients can help determine in advance what a new client values.

Another idea for client retention would be to communicate regularly with previous clients, current clients and solid prospects. Again, this communication should hold at its core to add value to the relationship between the client and the company. This communication could be through a newsletter, hand-written notes, or a personalized version of the newsletter which addresses what the client values most.

Customers are everywhere, but loyal customers are harder to find.

Stay loyal to your customers, and you’ll significantly increase the

likelihood that they’ll stay loyal to you.

The only constant is change.

As customers evolve, businesses must evolve to meet customer needs, or they run the risk of losing those customers.

Some businesses are going through major changes this year, as stock markets step back, inflation looms and a recession threatens the US consumer markets. Other businesses are changing because their past efforts, especially with financial services, have resulted in huge losses.

Whatever the reason for the business to change, the people in the business will also have to change.

Many business leaders have attempted in many ways to change their organizations. I've experienced a leader who gathers everyone in a room, and no one is allowed to leave until we all agree to commit to

the new program. (effectively using peer pressure) I've also

experienced a leader who basically said, "This is the new way, and

I expect you all to commit to it....or else." (use of power)

There are numerous other ways leaders have tried to get everyone

"on board" with the new changes, but they basically break down into

3 areas:

1) Peer pressure: get peers to "motivate" each other to change

through group behaviour modification

2) Power: get staff to change through threats of financial loss, job

loss, etc, if they don't commit

3) Self-interest: show staff how changes will appeal to the individual's

self-interest.

Of the three, only one of these will consistently produce long-term results, and that is applying self-interest.

Motivation comes from within. Having your buddy or your boss try to

persuade you may work temporarily, but it's only the intrinsic motivation that will lead to long-lasting changes.

So, the question becomes, "How can a leader best appeal to the self-

interests of his/her staff in order to effectively institute change

within his/her organization?"

Despite some common beliefs, people are used to change. Although an

individual's most important need is safety, and since that comes from

repeating actions with known results, most of your staff is used to adjusting when the computer goes down, or the traffic changes on the way to work due to construction, or someone is sick or on vacation.

The reasons cited above are mainly temporary changes. How do you

move a whole organization to "change" their behaviours so that the company can evolve to how you envision the new organization?

Here are some tips:

1) Document your vision of the new organization.* Explain where you are, and why that is not working. Explain where you want the organization to go, and why. Then explain how that change shall occur.

2) Identify and prepare the people who will lead, exemplify and reinforce that change. Explain to them your vision, and show them your document for analysis. Get buy-in from them by appealing to their self-interests. Update your vision as necessary after speaking with them.

3) Make a formal announcement to all employees involved. Advise them

in small groups or one large group of the three key areas outlined in 1) above: namely, what you are changing from and why, what you are changing to and why, how you envision the organization changing to meet the new vision.

4) Meet periodically with those you have chosen in 2) above to monitor

results. They are meeting the most resistance, so it is imperative you continue to keep them on board.

*The most likely opposition to change will come from the current

organizational structure. Usually, the compensation system, the accounting system or vested interests will not favour the changes. You must do what you can to keep these three blockers from spoiling the day. Mention each, as you see fit, in your document to block opposition before it hits.
